How to launch your own affiliate program: a practical merchant guide

Building a partner program means more than generating referral links. You are operating a commercial relationship, a tracking system and a commission liability. This guide explains the steps in the order they should be completed.

1. Decide whether a direct program is right for you

A direct program gives the merchant control over recruitment, commission terms, creative assets and data. A network can help with discovery and operations, but fees, tracking rules and account ownership differ. Compare total costs, integrations, exportability, geography and partner needs rather than selecting on headline commission rate.

2. Model commission using contribution margin

Use actual collected revenue, product margin, variable fulfillment costs, refunds, discounts and chargebacks. For subscriptions, model churn and recurring revenue separately; never assume lifetime value without data. Keep terms versioned, and bind each conversion to the applicable commission rule.

3. Recruit and review partners

Define an ideal partner profile and application questions. Review the partner identity, declared websites, social accounts, email channels and planned promotion methods independently. Do not infer that a merchant relationship automatically authorizes every channel or campaign. Publish clear reasons for rejection and a route to appeal.

4. Provide a useful partner portal

Partners need application status, approved properties, unique links and codes, creative assets, allowed claims, click and conversion reporting, pending versus approved commissions, payout thresholds and a dispute channel. An empty dashboard is not a successful launch.

5. Make attribution verifiable

Prefer authenticated server events for paid orders. Record the redirect path, final destination, SubID/tag survival, geography and device where relevant. A 200 response or a valid link is not proof of commission. Keep raw events and signed evidence; distinguish duplicate delivery from a genuine new transaction.

6. Handle refunds and payout liability

Keep an append-only event trail for order lines, adjustments, partial refunds and chargebacks. Apply a hold period compatible with the actual return policy. Separate tracked, approved, payable, payout instructed, provider paid and independently confirmed bank receipt.

7. Train partners and review compliance

Explain product claims, sponsorship disclosures, restricted traffic sources, coupon rules and trademark bidding. In the US, FTC guidance emphasizes clear disclosure and reasonable advertiser oversight. In the EU, review cookie consent, lawful processing and retention obligations for the markets served. These are not identical across jurisdictions.

8. Run a controlled pilot before recruiting at scale

Test with an authorized partner and a test order, including payment success, refund, a duplicate webhook, wrong-property link and payout reconciliation. Confirm that failure states remain blocked or UNKNOWN. Only after independent readback should a merchant mark the integration production ready.

Build versus buy: an evidence-led decision

Established tools and open-source projects such as WooCommerce affiliate extensions, OpenPartner, Refferq and RefRef show different tradeoffs. LearnAffiliates is being designed as a platform-neutral Studio: a guided program blueprint, adapter specifications and evidence-first monitoring, rather than pretending one integration fits every store.
